What our clients say

We brought Legacy Biz Consultants in after our warehouse costs jumped 22 % in one year. Within three weeks they had identified that we were running two overlapping pick-and-pack shifts and paying overtime we did not need. The new rota they designed cut our warehouse labour bill by £68,000 a year. That alone covered their fee four times over.

I had been putting off the conversation about succession for years. My accountant kept telling me to sort it out, but I never knew where to start. The team at Legacy sat down with me, valued the business properly and helped me structure a management buyout that let me step back over 18 months instead of leaving all at once. The transition was calm, and the staff barely noticed.

We needed a growth plan to show our bank before they would extend our facility. Legacy built a three-year model using our actual sales data and cost structure, not generic templates. The bank approved the facility within six weeks. One thing I appreciated: they told us upfront that one of our expansion ideas was not viable and saved us from a bad investment.

Our recruitment agency had grown from five people to 40 in four years, but our processes had not kept up. Legacy mapped every workflow, found 14 manual steps that could be automated with software we already owned, and trained the team on the new system. Six months later our consultants are placing 30 % more candidates per head.

Operational review

Yorkshire Artisan Foods: reducing waste by 19 %

Yorkshire Artisan Foods produces chilled ready meals for regional supermarkets. When they contacted us in March 2023, their ingredient waste rate was running at 11 %, well above the 6-7 % industry benchmark for chilled food manufacturers of their size.

We spent four weeks on site, observing production runs, interviewing line supervisors and analysing purchasing data. The root causes turned out to be surprisingly simple. Ingredient orders were placed weekly based on the previous week's demand rather than the confirmed order book, which meant overproduction on slow weeks and scrambled top-up orders on busy ones. Batch sizes were fixed at levels set when the company was half its current size, so short runs generated disproportionate set-up waste.

We restructured the ordering cycle to align with confirmed retailer orders, introduced variable batch sizing and set up a daily waste log that the production manager reviews each morning. Within five months, waste dropped to 8.9 % and has since settled at around 9.2 %, saving roughly £145,000 a year in raw materials.

Growth strategy and succession

Calder Precision Engineering: planning a family handover

Calder Precision is a 35-person CNC machining firm in Elland. The founder, now 62, wanted to hand the business to his daughter, who had been running the sales side for eight years. The challenge was twofold: the founder had never formally valued the business, and the daughter needed to secure finance to buy out her father's share without straining the company's cash flow.

We carried out an independent valuation using discounted cash flow and comparable transaction methods, arriving at a figure both parties accepted. Then we worked with the family's solicitor to structure a deferred payment plan spread over five years, funded from the company's own profits rather than external debt.

Over the following 12 months we coached the daughter through her first year as managing director, sitting in on monthly board meetings and helping her hire a production manager to fill the gap left by her father. The handover completed in September 2024. The company's turnover grew 8 % in the first year under new leadership, partly because the daughter invested in a second CNC lathe that her father had been reluctant to buy.
